Fix the list before the rep

When outbound stalls, check the account list and data before you coach technique. Most pipeline problems start upstream of the rep.

Updated 26 October 2026For leader, revops

What it is

A diagnostic order for outbound problems. Before you change messaging, call scripts or activity targets, confirm the rep is working the right accounts with accurate data. Good technique on a weak list still produces weak pipeline.

When to use it

  • Meetings booked per rep have dropped and nobody can say why.
  • A new territory, segment or product launch needs a fresh account list.
  • Reps disagree about which accounts are worth their time.
  • You are about to add AI SDRs or a new sequencing tool and want to know what it will run on.

Steps

  1. Pull every account assigned to the team and check the basics: correct industry, size, region, and a named contact in the buying role.
  2. Remove or reassign accounts that fall outside the ideal customer profile.
  3. Tier what remains. Tier 1 gets researched, multi-threaded outreach. Tier 2 gets lighter, signal-led outreach. Tier 3 waits for a signal.
  4. Check contact data on Tier 1 and Tier 2 accounts. Fix bounced emails, wrong titles and people who have left.
  5. Compare each rep’s list for size and quality so territories are fair before you compare performance.
  6. Only then look at technique: messaging, sequencing and call quality.
  7. Repeat the list check every quarter, because data decays and markets move.

Good example

A team’s meeting rate falls for two months. The manager audits the lists first and finds a large share of contacts have changed roles and a block of accounts sits outside the ICP. RevOps refreshes the data, the team re-tiers, and coaching then focuses on the two reps whose meeting rate stays low on a clean list.

Weak example

The same team’s manager assumes the drop is a skills problem and runs a messaging workshop. Reps rewrite their sequences and send them to the same stale list. Activity goes up, results don’t, and the reps lose confidence in the new messaging.

How AI helps

  • Enrichment and verification. Enrichment tools can refresh firmographics and contact details across the whole list, and flag people who have changed jobs.
  • ICP scoring. A model can score each account against your written ICP and explain the score, so tiering is consistent across reps.
  • Signal monitoring. Agents can watch Tier 2 and Tier 3 accounts for hiring, funding or leadership changes and promote accounts when a signal fires.
  • Keep a human check. Have a person review the Tier 1 list before it goes live. Scoring errors at the top of the list cost the most.
