Volume, Value, Velocity
Diagnose any pipeline problem with three questions. Are we creating enough, are the deals worth enough, and are they moving to a close?
What it is
A three-question diagnostic for pipeline health.
- Volume. Are we creating enough pipeline?
- Value. Are the deals worth enough?
- Velocity. Are deals moving to a close at a healthy pace?
Each question maps to part of the sales velocity formula:
Sales velocity = (opportunities × win rate × average deal size) ÷ sales cycle length
Volume is the number of opportunities. Value is average deal size. Velocity covers win rate and sales cycle length. When revenue is behind, the formula tells you which lever moved, so you fix the right thing.
When to use it
- The quarter is behind plan and the team needs to agree on why.
- You’re planning next year’s targets and want to know which lever has the most room.
- A new segment, product or territory is underperforming and you need a quick read.
- Before you approve a new tool, to check which part of the formula it improves.
Steps
- Pull the last four quarters of closed opportunities and calculate each input: opportunities created, win rate, average deal size and sales cycle length.
- Calculate sales velocity per quarter and per segment so you can see the trend.
- Compare the latest quarter with the average. Mark which inputs got worse.
- For each input that moved, ask why. Volume problems usually trace to list quality or activity. Value problems to discounting or the wrong segment. Velocity problems to qualification or stalled deals.
- Pick the one input with the biggest gap and agree a single play to fix it.
- Set a target for that input and review it monthly alongside the full formula.
Good example
A team is behind plan. The leader runs the numbers and sees that opportunity count and win rate are steady, but average deal size has fallen by a third over two quarters. Reps have been discounting to close faster. The fix is a pricing and approval play, and pipeline generation stays as it is.
Weak example
The same team is behind plan, and the leader asks every rep to double their outbound activity. Opportunity count rises, but the new deals are small and discounted. Velocity barely moves and the team burns out chasing volume it didn’t need.
How AI helps
- Volume. Signal monitoring and enrichment help reps find accounts showing intent, which lifts the number of qualified opportunities without just adding activity.
- Value. A model can review closed deals to show which segments, use cases and buyers produce the largest contracts, so reps prioritise them.
- Velocity. Conversation intelligence can flag deals with no economic buyer or no agreed next step, which are the deals most likely to stall. Agents can draft mutual action plans and follow-ups so deals keep moving.
- Diagnosis. A model can calculate the formula from a CRM export and explain which input changed most. Check the formulas before you share the result.
