Agree, quantify, then show the fix
When a senior leader points out a gap in your team, agree with what's true, put a number on it, then show the plan to close it.
What it is
A three-step response for when a senior leader raises a problem with your team’s performance.
- Agree with the part that’s true, plainly.
- Quantify the gap so everyone is working from the same number.
- Show the fix: what you’ll change, by when, and how you’ll know it worked.
It turns a challenge into a plan, and it shows the leader you already understand the problem.
When to use it
- In a forecast call or business review when an executive questions a number.
- When your team’s ratios are behind and you’re asked why.
- In a written update after a missed target.
- When a peer function, such as marketing or finance, raises an issue with your team.
Steps
- Listen to the full point before responding.
- Agree with what’s accurate in one sentence, without excuses.
- State the gap as a number: where you are, where you should be, and the difference.
- Explain the main cause in one or two sentences.
- Share the fix: the specific action, the owner and the date.
- Say how you’ll measure progress and when you’ll report back.
- Follow up on that date, whether the news is good or bad.
Good example
A sales leader is told their team’s pipeline coverage is too low. They respond: “That’s right. We’re at 2.1 times coverage against a target of 3, a gap of about $400,000 for next quarter. Most of it is in the mid-market segment, where outbound volume dropped after two reps left. We’re moving the two new hires onto mid-market accounts from Monday and adding a weekly pipeline review. I’ll report coverage every Friday until we’re back at 3.” (Illustrative figures.)
Weak example
The same leader responds by explaining that the market is tough, two reps left, and marketing leads have been weak. All of it may be true, but there’s no number and no plan. The executive leaves the meeting less confident than before.
How AI helps
- Preparing the number. A model can calculate the gap from your CRM data before the meeting, so you have it ready.
- Finding the cause. AI can break the gap down by segment, rep or source to show where it sits.
- Drafting the update. A model can draft the written follow-up in the agree, quantify, fix structure. Edit it so it sounds like you.
